The distributor planning six weeks out

A regional distributor member told us her ordering horizon has doubled this year. Here's what's behind that shift, and what it means for the members she supplies.

One of our longtime distributor members, who moves specialty wheels between small creameries and independent shops across three states, told us something this month that we've now heard from several other members in similar roles: her ordering horizon has roughly doubled over the past year. What used to be a two- or three-week lead time on a new item is now closer to six.

"It's not that anyone's out of product," she said. "It's that everyone up the chain is being more careful, and careful takes longer than casual." She's not alone in noticing it. Specialty cheese has kept growing as a category even while overall grocery spending has tightened, which is exactly the kind of demand that should make suppliers eager to say yes fast — but a tighter margin environment on the farm side this year has made a lot of them more conservative about committing capacity to anything new, even a category that's selling.

What that means for the members she works with

For a distributor, the practical effect is that relationships have to do more of the work that speed used to do. She's leaned harder this year on producers she's carried for years, because a known relationship gets a faster yes than a cold introduction when everyone's being cautious. New producers looking to get into her rotation are finding that the bar isn't necessarily higher on quality — it's higher on patience. She's telling members who want to work with her for the first time to expect a longer runway before their first order actually ships, and to plan their own production calendar around that runway rather than assuming distribution will move at the pace it did a year or two ago.

She's also changed how she talks to the shops and counters she supplies. Where she used to take a call about a sold-out item and scramble to backfill it within a week, she now tells buyers up front which items have a longer replenishment cycle so they can plan their own case around it instead of being surprised. "A little honesty about timing saves everyone a bad week," she said. "Buyers would rather know now than find out when the shelf is already empty."

Her advice for members on either side of a distribution relationship — producer or retailer — is the same: talk about timing earlier than feels necessary this year. A six-week runway that gets communicated in week one is a plan. The same six weeks discovered in week four is a scramble, and scrambles are where good relationships get strained over something that was never really anyone's fault.

If you're a producer member trying to figure out how to work with distribution for the first time, or a retailer trying to plan a spring case around longer lead times, our Membership & Outreach Committee keeps a list of members on both sides of this relationship who are willing to talk through what's realistic right now.

None of this means the category is struggling — quite the opposite. Specialty cheese has been one of the more resilient corners of the grocery aisle even as shoppers pull back elsewhere, and that resilience is part of what's driving the caution: nobody wants to be the distributor who overcommitted capacity in a growing category and got caught short when a supplier had a rough batch. A longer runway, in that light, is less a symptom of a shrinking market and more a sign that the people managing it are trying to grow it carefully instead of chasing every order that comes in.
